Cog & Flow Services
Different starting points need different kinds of systems support
Some businesses are still relying on informal ways of working, individual knowledge and habits that have never been deliberately shaped into a dependable system.
Others already have established processes and systems, but those systems are creating friction, delay, duplication or dependency.
Two complementary offers
Which starting point sounds more like your business?
Whether you are building a new way of thinking or redesigning an existing one, Cog & Flow gives you a structured, practical route from complexity to clarity.
Cog & Flow
Foundations™
Turn informal ways of working into dependable systems.
Best fit where no dependable system yet exists, or where work still relies heavily on memory, habit and individual knowledge.
- Define what need to happen
- Put the right structure in place
- Make it usable and owned by your team

Cog & Flow
Architecture™
Redesign existing systems that are making work harder than it should be.
Best fit where an established system already exists and can be observed, but is creating friction, delay, duplication, dependency or inconsistency..
- Understand how the system really operates
- Identify structural friction and dependencies
- Co-design a more effective and sustainable flow
Scoped and quoted in phases
Diagnostic engagement first; redesign quoted separately if appropriate.
The Cog & Flow approach
Both approaches start with the system, not an assumed solution.
Cog & Flow looks at how people, processes, information, technology and decisions work together.
Every engagement is tested through three principles:
Clarity
Is it clear what needs to happen, why it matters and what “done" looks like?
Ownership
Are responsibility, knowledge and decision authority aligned?
Grounding
Does the design reflect the real conditions in which it has to operate?
The aim is to create no more structure than the work requires, and to leave the client able to own, operate, review and adapt the system without permanent dependence on JKM.
Cog & Flow
Foundations™
Build a dependable way of working before informal habits become structural problems.
Foundations is for businesses, founders and teams that need to create a workable operating system where one does not yet reliably exist.
It may be right for you if:
- important knowledge still sits mainly in one person’s head;
- Put the right structure in place
- work gets done through memory, habit or informal routines;
- you are preparing to delegate work to an employee or virtual assistant;
- roles and responsibilities are not yet clearly separated;
- information, tasks and decisions are spread across different tools or locations;
- you are introducing a new service, workflow or area of work;
- you need a clearer, more repeatable way of operating before the business grows further.
What we work through
The aim is to create enough structure for the system to be dependable, usable and owned by the people responsible for it.
Together, we define:
- what the system needs to achieve;
- where it starts and where it ends;
- the people, roles and responsibilities involved;
- the information, decisions and actions needed;
- how work should move from one stage to the next;
- information, tasks and decisions are spread across different tools or locations;
- where tools, templates or standard processes are useful;
- what needs to be captured so the system can be reviewed and improved.
What you receive
- an agreed system boundary;
- a co-created design for how the system should operate;
- implementation guidance;
- an agreed way to capture issues and evidence from real use;
- a post-use review;
- agreed minor adjustments where needed;
- where tools, templates or standard processes are useful;
- a clear decision on closure or any further work required.

Cog & Flow
Architecture™
Redesign existing systems that are making work harder than it should be.
Architecture is for organisations where processes and systems already exist, but friction, delay, duplication, dependency or inconsistency are getting in the way.
It may be right for you if:
- established processes already exist but no longer work as effectively as they should;
- teams spend time chasing, checking, correcting or working around the system;
- responsibilities, handovers or decision points are unclear;
- the way work is documented does not match how it happens in practice;
- systems and technology do not work together smoothly;
- bottlenecks, delays or repeated failure points have become normal;
- too much depends on particular individuals, roles or informal knowledge;
- growth, change or increasing complexity has exposed weaknesses in the current system.
What we examine
We look at how the system actually operates, including:
- how work, information and decisions move;
- where delays, duplication and rework occur;
- handovers, dependencies and single points of failure;
- the difference between declared process and lived practice;
- roles, ownership and decision authority;
- how technology and tools interact with the work;
- where constraints, workarounds and exceptions are shaping outcomes;
- what evidence is available to understand performance.
How the engagement works
Diagnostic engagement
We define the system boundary, observe how the work operates, identify structural friction and dependencies, and bring the findings together in a Design Alignment Review.
At that point, you can close the work, pause, proceed independently or ask JKM to scope the redesign.
Redesign and capability
If further work is commissioned, we co-design the future flow, clarify roles and decision rights, define implementation requirements and prepare the system for client-led implementation and review.
What you receive
Depending on scope, this may include:
- current-state and future-state system or process maps;
- diagnostic findings;
- dependency and risk analysis;
- clarified roles, ownership and decision points;
- redesigned workflows;
- implementation-ready design documentation;
- supporting guidance, templates or decision frameworks;
- evidence and review requirements;
- an implementation roadmap.
Pricing
Scoped and quoted in phases
The diagnostic engagement is quoted first. Any redesign work is scoped and priced separately once the findings are understood.

Client Ownership
You keep ownership of the system.
JKM helps you understand, shape and redesign how the system should work. You remain responsible for approving, implementing, operating and governing it.
Where useful, JKM can provide coaching, training and implementation guidance to support the transition, but the goal is always to leave the capability with you rather than create ongoing dependence on consultancy.
